The flight timing that gains you a day
The standard mistake is booking a Friday morning flight. You wake at 04:00, spend the morning in transit, arrive at 11:00 exhausted, and lose the first day to a nap.
The alternative is a Thursday evening flight after work. You arrive at 21:00 or 22:00, drop bags, go out for one drink and something to eat, sleep, and wake up on Friday morning already in the city with a full day ahead. It usually costs less than the Friday morning flight as well.
Coming back, take the last flight on Sunday rather than the first. A Sunday morning flight means the group is checking out at 07:00 on what could have been the best day, and a 20:00 flight gives you a full final day.

The reason is the 03:00 problem. On a three day trip you will be getting home late at least twice, and the difference between a ten minute walk and a EUR 25 taxi ride for six people is both money and the argument about who is going home now.
A place with a decent kitchen and somewhere to sit also gives you a base for pre-drinks, which saves more money than any other single decision.
The recovery plan nobody makes
Build one recovery item into the trip deliberately. The thermal baths in Budapest, a sauna in Riga or Tallinn, a beach in Lisbon or Valencia, a long lunch somewhere with a view.
The alternative is that Saturday morning is six people in an apartment feeling bad and nobody willing to say so. Booking a spa or a beach for the morning after the big night is the single highest-return decision in a three day trip.
The money version
